When the email came through on a Tuesday in September 2024, I was halfway through my first cup of coffee. Our company had been talking about opening a third office for months, and as the office administrator, I knew the equipment list would land on my desk eventually. The subject line said it all: 'New Site—Printer Recommendations Needed by Friday.'
If you've ever had to outfit an entire office, you know that feeling. It's exciting and slightly terrifying. I've been managing purchasing for our 400-person company—roughly $250,000 a year across 8 vendors—since 2020. I've made mistakes. I've fixed them. And by the time that email arrived, I had a system.
The $800 Lesson
My first mistake in this job was assuming the lowest-priced printer was the smartest purchase. Back in 2022, I ordered a fleet of budget printers that looked perfect in the quote. The price per unit was unbeatable, and the advertised cost per page seemed fine. What could go wrong?
Everything, as it turned out. Support tickets started showing up within a month. Driver issues on our Windows machines. Paper jams at least once a week. The standard toner cartridges ran out at around 1,200 pages instead of the 3,000 on the spec sheet. And nobody bothered to mention the drum replacement until the printouts started coming out with gray vertical stripes.
That's when I learned about total cost of ownership. Not the theory—the actual, painful math. By the end of that first year, the 'cheap' printers had cost us more in emergency toner, a service contract, and lost productivity than the premium models I'd passed on.
Everyone told me to calculate the real cost per page before approving any order. I had to ignore that advice and eat an $800 service bill before I believed it. Some lessons are expensive.
Doing the Math with a Decimal Calculator
So for the new site, I did it properly. I sat down with my trusty decimal calculator—the same one I've used for every budget spreadsheet since 2020—and worked through the real numbers.
Here's the formula I use for cost per page:
Cost per page = (toner price ÷ page yield) + (drum price ÷ drum life) + paper cost per page
Let me walk you through what this looked like for the Brother HL-L5200DWT printer.
First, the toner. Brother offers standard-yield and high-yield toner cartridges for the HL-L5200DWT printer. The high-yield cartridge costs more up front, but the page yield is significantly higher, so the per-page cost drops. I want to say the high-yield toner was around $90 when I checked Brother's site in September 2024, but don't quote me on that—toner prices move around. The calculation is what matters.
Second, the drum. The HL-L5200DWT printer has a separate drum unit rated for about 12,000 pages. That's important for TCO because you're not paying for a fresh drum every time you swap the toner.
Third, the paper. We run standard 20 lb bond (75 gsm) for daily printing. It feeds reliably through the Brother printers, so we don't lose money on misfeeds and wasted sheets.
When I punched all three numbers into the decimal calculator, the Brother HL-L5200DWT printer came out to roughly $0.02 per black-and-white page. The budget fleet from 2022? More than double that, before factoring in service calls.
For the marketing team, we also needed a Brother laser colour printer. Colour printing is where TCO gets tricky, because you're managing four toner cartridges—cyan, magenta, yellow, and black. The industry standard for print resolution is 300 DPI as a minimum, and the Brother laser colour printer we looked at cleared that bar without a problem.
I also kept the Pantone colour tolerance guidelines in mind. For brand-critical colours, the accepted tolerance is Delta E of 2 or less. Our marketing team rarely needs Pantone matching, but it's the kind of spec you check before buying a colour printer, not after.
The Approval Meeting
I put the spreadsheet together, printed it, and walked into the finance director's office. She glanced at the quote, then looked up. 'These are more expensive than the other vendor's bid,' she said. 'Why would we pay more?'
Fair question. And the answer was sitting in the decimal calculator printout. I showed her two columns. While the printer order was processing, the facilities manager hit me with a different request. The maintenance crew at the new site needed an outdoor storage box for tools—rakes, pressure washer parts, extra windshield fluid, that sort of thing. Nothing fancy, just weatherproof and lockable.
I found one, ordered it, and had it delivered. Simple. The trouble started when one of the crew decided to label it with a permanent marker. The Brother label maker was still packed somewhere, so a Sharpie was the backup plan. The result looked exactly like you'd expect: someone had written 'TOOLS' in permanent marker on a brand-new plastic outdoor storage box.

It took about ten minutes to get that box clean. Then I did the job properly—printed a label, stuck it on, and covered it with clear packing tape so it would survive the weather. That label is still there, as of this writing. The whole thing is kinda funny in hindsight.
The Bottom Line
All told, we bought a dozen Brother HL-L5200DWT printers across the three locations and two Brother laser colour printers for the marketing and design teams. As of late 2024, the per-page costs are tracking close to what my decimal calculator predicted. The Brother page yield numbers have also been honest in practice—something I can't say for every vendor I've dealt with.
I've never fully understood why some manufacturers advertise yields that don't hold up in real offices. My best guess is they test at 5% coverage on plain paper, which isn't how most of us actually print. Whatever the reason, real-world results are what matter.
If you're about to buy printers for your office, here's what I'd tell you:
- Use a decimal calculator to work out the real cost per page. Don't trust the 'estimated cost per page' on the spec sheet—calculate it from the cartridge you'll actually buy.
- Check the page yield, then cut it roughly in half in your head. If the advertised yield sounds too good to be true, it probably is.
- Find out whether the drum is separate from the toner. Printers with a separate drum are cheaper to run because you're not replacing the drum with every cartridge.
- Look at the duty cycle, not just the monthly max. If you print 3,000 pages a month, get something rated for 5,000.
- Get the extra tray version if your office prints a lot. The HL-L5200DWT's extra paper capacity means nobody's feeding it paper three times a day.
And one more thing: label your outdoor storage boxes properly, and learn how to erase permanent marker before you need it. It's a funny story until you're the one scrubbing it off in a parking lot.
The cheapest printer isn't the one with the lowest sticker price. It's the one with the lowest cost per page over the life of the machine. Calculating TCO takes a little time and a basic decimal calculator—but it's the difference between a good purchase and an expensive lesson. Take it from someone who bought the expensive lesson first.
